If your water has suddenly gone hard, your filter has stopped improving the taste, or there is water on the garage floor, the underlying fault is usually one of a fairly short list of known failure points — and most of them are repairable parts, not the whole system.
We diagnose first and quote second. A system that is out of salt, has bridged, or has a clogged injector is a service call. A system with a fouled resin bed and a discontinued control valve is a different conversation. Both of those get told to you straight, including when the honest answer is that a repair is the better value than the replacement we could otherwise sell you.
What system repair actually means
Water treatment systems are mechanical and they wear. Control valves have moving pistons and seals. Brine systems have floats, valves and small orifices that block. Media and resin have finite lives. None of that is a defect — it is the normal service profile of equipment that cycles thousands of times.
There is an important difference between a mechanical fault and a design fault. A worn seal kit is a mechanical fault, and fixing it restores the system. A softener that keeps fouling because there is untreated iron in the feed water is a design fault, and no repair will hold. Diagnosis has to identify which one you have, or you will be back in six months.
There is also a difference between a treatment fault and a plumbing fault. Low pressure throughout the house, a failing water heater, or a leaking supply line are plumbing issues. We will say so when that is what we find rather than replacing treatment equipment that was never the problem.
Symptoms you might be seeing
- Soft water has stopped — soap will not lather, spotting and scale have come back
- Salt level in the brine tank has not dropped in weeks, which means the system is not regenerating
- Salt has formed a hard crust or bridge, so the tank looks full but no brine is being drawn
- Standing water in the brine tank well above the normal level
- The system runs constantly, or the drain line trickles continuously between cycles
- A noticeable pressure drop across the system, or reduced flow throughout the house
- Water on the floor around the tank, valve or bypass
- Resin beads appearing in aerators, showerheads or the toilet tank, which usually means a broken distributor or riser tube
- Error codes or a blank display on an electronic control head
- An RO faucet running slowly, or a drain line running continuously
- Taste or odour returning on a filtration system that used to handle it
What causes it
Control valve wear
Pistons, seals and spacers wear over thousands of cycles. Symptoms range from failing to regenerate at all, to regenerating constantly, to leaking internally so treated and untreated water mix.
Blocked injector or brine line
The injector creates the suction that draws brine. A small blockage stops brine draw completely, and the system will run a full cycle that accomplishes nothing.
Salt bridging or mushing
Salt can form a solid crust that spans the tank, or a sludge at the bottom. Either can stop brine production while the tank still looks full from the top.
Drain line restriction
A kinked, blocked or frozen drain line prevents the system flushing properly. Regeneration cannot complete, and capacity never returns.
Iron-fouled or exhausted resin
Resin has a working life, and iron shortens it dramatically. A fouled bed loses capacity permanently and cleaning only partially recovers it.
Broken distributor or riser tube
A cracked internal tube lets media escape into the household plumbing. Resin beads in aerators are the tell-tale sign, and it means the tank has to be opened.
Power and programming loss
A tripped outlet, a failed transformer or a lost program after a power interruption will silently stop a system regenerating. It is worth checking before anything else, because it is free.
Original installation or sizing errors
A bypass left partly open, a drain without the required air gap, or a system sized for a smaller household will present as an ongoing 'fault' that no amount of parts replacement resolves.
How we inspect and diagnose it
- Confirm the system has power and a valid program, and check for stored error codes on electronic heads.
- Test hardness before and after the system. That single comparison tells us immediately whether it is treating at all or only partially.
- Manually initiate a regeneration and watch each stage, verifying brine draw, backwash and drain flow rather than assuming they happen.
- Inspect the brine tank for bridging, mushing and correct water level, and check the float and safety shut-off.
- Check drain line for restriction and confirm it is properly configured.
- Inspect the bypass valve position and condition, since a partially open bypass mimics a total system failure.
- Assess resin condition, and look for media in downstream fixtures.
- Test incoming water quality, because a system that keeps failing is often being asked to treat something it was never designed for.

Repair or replace?
Repair is usually right when: the tank and media are in good condition, the fault is a serviceable component, parts are readily available for the valve, and the system was correctly sized for the house in the first place.
Replacement is usually right when: the resin or media is exhausted or heavily fouled, the control valve is a discontinued model with no parts supply, the tank itself is compromised, or the original sizing was wrong for the household.
Re-bedding sits between the two — same tank, same valve, new media — and is often the most economical way to restore an otherwise sound system.
Redesign rather than replacement is the answer when the system keeps failing for the same reason. Adding iron pre-treatment ahead of a softener, for example, addresses the cause rather than replacing the casualty for a second time.
We will always tell you when the honest recommendation is the cheaper one. A business that only ever finds reasons to replace equipment is not diagnosing anything.
Equipment and materials involved
Control valve service parts
Piston and seal kits, injectors, brine valves, drain flow controls and timers. Most valve faults are addressed with these rather than a new head.
Brine system components
Float assemblies, safety shut-offs, brine tubing and grids. Small parts that cause total loss of function when they fail.
Resin and filter media
Replacement media where the existing bed is exhausted or fouled, including resin cleaners for iron-affected softeners.
Tank internals
Distributor and riser tubes, screens and gravel underbedding, replaced when media has escaped into household plumbing.
Bypass and connection hardware
Bypass valves, yokes and O-rings — a very common source of the slow leak that eventually shows up as water on the floor.

What affects the cost
We do not publish prices for this work, and we would be making them up if we did — the same service can differ substantially between two houses on the same street depending on the water and the plumbing. What we can be specific about is what moves the number:
- Whether the fault is a single serviceable part, a media replacement, or a full system issue
- Parts availability for the specific control valve, which varies enormously between current and discontinued models
- Whether the resin or media needs replacing as well as the mechanical fault being fixed
- Whether the diagnosis reveals an upstream water-quality problem that needs addressing to stop the fault recurring
- Accessibility of the equipment — a system in a tight closet takes longer to work on than one in an open garage

Keeping it working
- Most repair calls we see could have been prevented by routine checks. Keep salt topped up and break up any crust before it becomes a bridge.
- Clean the brine tank periodically rather than waiting for mushing to stop brine draw.
- Replace sediment cartridges before they load enough to cause a pressure drop.
- Re-test hardness annually so a system that has quietly stopped working is caught early rather than after months of scale.
- Use resin cleaner regularly if there is any iron in the water.
- Check around the unit for damp or corrosion when you top up salt — small leaks are much cheaper to address before they become floor damage.
Most of the failures we are called out to were preventable. Scheduled maintenance and filter replacement is the cheapest part of owning any of this equipment.
Limitations and realistic outcomes
- Some faults are not economically repairable. A discontinued valve with no parts supply, or a compromised pressure vessel, will not be repaired just because a repair is preferred.
- Repairs cannot compensate for a system that was the wrong choice for the water. If the design is the problem, the design has to change.

North Port's mix of city-water and private-well homes produces two distinct repair patterns. On municipal water, the faults we see are mostly mechanical and age-related — worn valve parts, brine tank issues, and the occasional leaking bypass. On well water, the same faults appear but far more often on top of an underlying water-quality cause, and iron-fouled resin is the single most common reason a North Port softener stops delivering soft water.

My water suddenly went hard again — what should I check first?
Three free things, in order. Is there salt in the brine tank? Is the salt bridged into a hard crust with a gap underneath? Is the unit still plugged in and showing a valid program? Those three account for a large share of 'my softener died' calls, and all of them can be checked before anyone comes out.
There are little beads in my faucet aerators. What are they?
Almost certainly softener resin, escaping through a cracked distributor or riser tube inside the tank. It needs the tank opened and the internals replaced, and any media that has reached fixtures and appliances needs clearing out. It is not something to leave, because the beads travel through the whole plumbing system.
Is it worth repairing an older water softener?
It depends on two things: the condition of the resin bed, and whether parts are still available for that control valve. A sound tank with good resin and an available seal kit is usually worth repairing. Fouled resin with a discontinued valve usually is not. We check both before recommending anything.
Why does my softener keep failing in the same way?
A repeating fault almost always means the cause has not been addressed. The most common version is untreated iron in the feed water fouling the resin over and over. The fix is adding the missing pre-treatment stage, not repairing the softener a third time.
